A total order quantity does not tell a factory how many units to make from each fabric color, size, label and retail pack. Every additional SKU can create material, cutting, artwork, packaging and inventory complexity. Buyers should build the assortment matrix before comparing supplier minimums or finalizing quotations.

1. Build the SKU matrix before quoting

List product/style, material, color, size, market/language, pack type and barcode. Calculate units per combination and totals by style, color, size and shared packaging component.

Separate true product SKUs from operational variants. Two markets may share the same product but require different language packs; several sizes may share fabric but require different cutting and cartons.

3. Use demand and channel logic for size/color ratios

Start with comparable sales, property room mix, retailer allocation, launch doors or buyer forecast. Adjust for display units, samples, damage/replacement allowance and channel-specific packs. Do not divide quantities evenly only because it is simple.

Flag uncertain SKUs and decide whether to reduce, combine, test in a pilot, or hold for replenishment. A focused opening assortment can provide clearer demand evidence than a wide set of under-supported variants.

4. Ask for comparable quantity scenarios

Where the plan is flexible, request structured scenarios rather than an undefined “best MOQ”: current matrix, consolidated colors, increased core sizes or simplified packaging. Keep material, construction, testing and Incoterm constant when comparing.

Review cost, cash, inventory coverage, stockout exposure and replenishment timing together. A lower unit price can be expensive if it creates slow-moving SKU inventory.

5. Reconcile the final order before production

Confirm purchase-order units, sample units, over/under rule if agreed, case-pack rounding, labels, artwork and material quantities. The pre-production meeting should reconcile this matrix with released production files.

For reorders, compare forecast with actual sales/consumption and adjust the matrix rather than automatically repeating the original ratio.

Plan at the level where material, construction, artwork and packing actually change. A clear SKU matrix makes supplier minimums explainable and helps avoid both stockouts and slow-moving variants.
